Instagram auto DM for Black Friday and Cyber Monday: a setup checklist and QA plan for ecommerce teams
Instagram auto DM checklist for Black Friday and Cyber Monday 2026: build flows, QA every keyword and link, staff the inbox, and review results.
Black Friday falls on November 27, 2026, and Cyber Monday on November 30. For brands that sell through Instagram, those four days bring more comments, Story replies and DMs than the rest of the quarter combined. An instagram auto DM setup can answer every "LINK please" in seconds, but only if it has been built and tested properly before the rush.
Most BFCM automation problems are not strategy problems. They are operational: a discount code that expired at midnight, a keyword that triggers on the wrong post, a product link that points to a sold-out page, nobody watching the inbox on Saturday. This checklist is about avoiding exactly those.
Use it alongside your campaign plan. It assumes you already know which offers you're running and which posts will carry them.
Part 1: build (two to three weeks before)
Inventory your flows. List every automation you plan to run, with its trigger, keyword, message and link. A shared spreadsheet works well. Columns to include:
- Flow name and owner
- Trigger type: comment keyword, Story reply, DM keyword or welcome message
- Keyword(s) and which posts or Stories they apply to
- DM text, public reply text and CTA button label
- Destination URL with UTM tags
- Start and end time (with time zone)
- Pause condition, for example "pause when stock of hero product hits zero"
Choose keywords that can't collide. If an evergreen flow already uses DEAL on every post, a BFCM flow using DEAL will compete with it. Use campaign-specific keywords (BF26, CYBER) or restrict the BFCM flow to specific posts.
Write for the question shoppers actually ask. During BFCM the questions are predictable: "What's the code?", "Is my size in stock?", "Will it arrive before the holidays?", "Do you ship to Canada?". Make sure each has an answer in a DM keyword reply or FAQ, not just in the Story.
Prepare the public replies. Write three to five variations of your public comment reply so the comment section doesn't look like a wall of identical text.
Add UTMs to every link. For example utm_source=instagram&utm_medium=dm&utm_campaign=bfcm26&utm_content=bf26_reel1. Without them you won't know which post sold anything.
Decide the human handover rules. Which messages skip automation and go to a person? At minimum: order problems, complaints, wholesale enquiries, press and anything mentioning "refund" or "charged twice".
Part 2: QA (one week before)
Testing is where most teams cut corners. Don't. Run every flow end to end from a test account that is not an admin of your business account.
Keyword test matrix. For each keyword, test:
- [ ] Exact keyword in capitals ("BF26")
- [ ] Lower case and mixed case ("bf26", "Bf26")
- [ ] Keyword with extra words ("BF26 please!")
- [ ] Common misspellings, if your tool supports variations
- [ ] Keyword on a post where the flow should not trigger
Message test. For each DM:
- [ ] The message arrives, and the public reply posts
- [ ] Links open the right page on mobile, logged out
- [ ] Discount codes work at checkout, and expire when you expect
- [ ] UTM parameters survive any redirects
- [ ] CTA button labels are short and clear
- [ ] Emoji and special characters render properly
Edge cases.
- [ ] What happens if the same person comments twice?
- [ ] What happens if someone replies to the DM with a question?
- [ ] Does the out-of-hours message say when a person will reply?
- [ ] Does pausing a flow stop it immediately?
Record each test as pass or fail in the spreadsheet. Fix, then test again.
Part 3: go-live (BFCM weekend)
Assign roles. Even a two-person team should be explicit:
- Inbox owner: answers handed-over conversations and watches for anything the automation misunderstood.
- Flow owner: checks that flows fire, swaps links and pauses flows when offers change or stock runs out.
Write down who covers each shift from Thursday evening to Monday night, including the weekend.
Run a morning check each day. Before posting:
- [ ] Send a test comment on the day's main post
- [ ] Check the hero product is in stock and the link works
- [ ] Confirm the code is active for today's offer
- [ ] Review overnight handovers and unanswered messages
Watch for silent failures. If comments on a post are high but conversations started are near zero, something is wrong: a keyword typo, a flow attached to the wrong post or a disconnected account. Check the numbers every few hours.
Pause decisively. When an offer ends or an item sells out, pause or edit the flow straight away. A DM that sends someone to a sold-out page is worse than no DM.
Part 4: stay inside the rules
BFCM pressure makes it tempting to push harder. Don't:
- Only message people who commented, replied to a Story or messaged you. Tools on Meta's official API enforce this.
- Don't invent urgency. If you say "ends tonight", end it tonight.
- Avoid repeated follow-ups to people who didn't respond.
- Keep claims accurate about prices, delivery times and stock.
Part 5: review (first week of December)
While it's fresh, hold a 30-minute review:
- Conversations started per keyword and per post
- Click-through rate from DM to site
- Orders and revenue by
utm_content - Number of handovers, and the most common reasons
- Flows that failed or were paused, and why
- Questions you didn't anticipate, which become FAQ entries
Then decide which flows become evergreen, which become holiday flows for December and which get switched off.
The one-page checklist
- [ ] All flows listed with owner, trigger, keyword, link and end time
- [ ] Campaign-specific keywords with no collisions
- [ ] FAQ answers for code, sizes, shipping and returns
- [ ] Public reply variations written
- [ ] UTMs on every link
- [ ] Human handover rules set
- [ ] Every keyword and message tested from a non-admin account
- [ ] Codes, stock and links verified
- [ ] Shift rota for Thursday to Monday
- [ ] Daily morning check scheduled
- [ ] Review meeting booked for early December
Where AutoPilotDM fits
AutoPilotDM is an Instagram-focused automation tool with comment-to-DM, public comment replies, DM keyword replies, Story reply automation, FAQ answers, CTA buttons and human handover, and you can pause any automation at any time. If you want to rehearse this checklist on your own account before November, the 7-day trial is long enough to build and QA your BFCM flows.
Bottom line
A successful BFCM on Instagram is less about clever copy and more about boring reliability: the right keyword, the right link, a working code and a person watching the inbox. Build early, test every path and keep a hand on the pause button.
